Low risk. If the AI makes a mistake, the consequences are manageable. A human reviews exceptions. Nothing catastrophic happens.

Common starting points:

  • Document processing. Invoices, delivery notes, compliance forms. AI reads and extracts data.
  • Request routing. Incoming emails, tickets, or forms classified and sent to the right team.
  • Data entry. Information from documents entered into your systems automatically.
  • Reporting. Data gathered from multiple sources and compiled into reports.
  • Status tracking. Information from various systems consolidated into a single view.

What to expect: timeline

Be realistic about timelines. AI is not instant.

Week 1-2: Discovery. Understanding the process, the data, and the systems involved. This is the most important phase. Rushing it leads to building the wrong thing.

Week 3-4: Design and build start. Architecture decisions, integration planning, and initial development.

Week 5-8: Build and test. The AI system is built and tested against your real data. You see progress in working demos every one to two weeks.

Week 8-10: Deployment and parallel run. The system goes live alongside the existing manual process. Your team uses both to build confidence.

Week 10+: Full operation. The manual process scales back. The AI handles the volume. Humans handle exceptions.

Total: 8-12 weeks for a standard automation project. Faster for simple cases. Longer for complex multi-system integrations.

What to expect: results

Set realistic expectations. AI automation does not eliminate all manual work. It eliminates the repetitive part.

Typical automation rate: 75-90%. Of the total volume, the AI handles this percentage automatically. The rest goes to human review.

Error rate improvement: 60-90% reduction. AI applies the same rules consistently. Human errors from fatigue, distraction, and inconsistency drop significantly.

Time saving: 70-85%. The total time your team spends on the process drops by this range. They still review exceptions, but the volume of manual work is dramatically lower.

Payback period: 3-9 months. The cost of building the system is recovered through labour savings and error reduction within this timeframe.

These are based on real projects. Your numbers will vary, but the pattern is consistent.

Common mistakes to avoid

Starting too big. Do not try to automate five processes at once. Start with one. Get it right. Learn from it. Then expand.

Skipping discovery. The fastest way to waste money on AI is to skip understanding the problem. Two weeks of discovery saves months of building the wrong thing.

Expecting perfection. AI is not 100% accurate. The goal is not perfection. The goal is "much better than manual, with human review for exceptions."

Ignoring your team. The people who do the work today know the edge cases, the exceptions, and the real problems. Involve them early. They will make the system better and they will trust it more.

Buying generic tools. Off-the-shelf AI tools work for generic tasks. Your operations are not generic. They have specific rules, specific systems, and specific data. Custom software fits. Generic tools require workarounds.

Not measuring before. If you do not measure the current process (time, errors, throughput), you cannot show the improvement. Measure first, automate second.

How to evaluate an AI project

Before committing, ask these questions:

  1. What is the current cost of this process? Labour, errors, delays. Put a number on it.
  2. What percentage can realistically be automated? For most document and data processing tasks, 80-90%. For complex decision-making, much less.
  3. What is the build cost? Get a clear scope and price from your AI partner.
  4. What is the payback period? Build cost divided by annual saving. If it is under 12 months, it is usually worth doing.
  5. What are the risks? What happens if the AI makes a mistake? How is that handled?
  6. What is the ongoing cost? Hosting, monitoring, support, model updates. Factor these in.

The operations manager's advantage

You have something most people pushing AI do not: deep knowledge of how your business actually works. You know the processes. You know the pain points. You know what data exists and where it lives.

This knowledge is the most valuable input to an AI project. The AI engineers know the technology. You know the problem. Together, you build something that actually works.

Do not wait for IT to propose an AI project. You are closer to the problems. Start the conversation. Pick the process. Make the case. The technology is ready. The question is where you point it.

What is the best first AI project to propose?

The one with the clearest win. Not the sexiest, not the most strategic-sounding. The one that runs hundreds or thousands of times a month, is currently done by hand, is easy to measure, and carries low risk if the AI gets it wrong. For most UK operations teams, that is document processing, request routing, data entry, report generation, or status tracking. Pick the one where you can put honest numbers against current cost (labour, errors, delay) and where your team already agrees it is a painful bottleneck. That project builds credibility for the harder automations later.

How realistic is a 3 to 9 month payback?

Very, for processes that fit the profile. High volume, high labour cost, stable rules, high error rate. An invoice processing automation on 10,000 invoices a year with £45,000 loaded-cost clerks pays back inside six months on typical builds. A routing automation on a support inbox with three full-time triage coordinators pays back in four to five. What is the most common mistake ops managers make with AI?

Starting too big. A team commits to automating five processes at once, tries to build a grand platform, and ends up with nothing in production 18 months later. Start with one process, get it right, learn from it, then expand. The second mistake is skipping discovery. Two weeks of mapping the actual process, including the edge cases the documentation does not mention, saves months of building the wrong thing. The third is not measuring the current process before you start, which makes it impossible to demonstrate the improvement later. Fourth is ignoring the team who actually does the work today.

How involved does my team need to be during the build?

Heavily during discovery, moderately during build, intensively during parallel run. Discovery means one-to-one conversations with the people doing the work plus access to real documents and systems. Build is short cycle with feedback every one to two weeks on working software. Parallel run is where your team runs the AI alongside the existing manual process for a few weeks, building confidence and catching edge cases before full cutover.
